Vendor FDE or independent integration engineer: which to choose?

• A vendor's Forward Deployed Engineer (FDE) deploys and keeps his employer's product in your environment: fast, but you stay in his ecosystem.
• An independent integration engineer brings the same deployment skills, but client-side: you own, you choose, you switch whenever you want.
• The right choice depends on your priority: the speed of a proven product, or independence and control of costs over the medium term.

The vendor FDE, what it really is

The role was born at Palantir, then adopted by OpenAI, Google and the big AI vendors. The principle: an engineer from the vendor embeds at the client to integrate, adapt and deploy his employer's product in the client environment. It's effective, it's the "one client, many features" logic.

But look at the goal: the FDE works for the vendor. His success is that his employer's product runs at your place, with your data, in his ecosystem. Your dependency is his long-term value, even if his intention is good.

The independent integration engineer

It's the same job, on the client's side: deploy, integrate, adapt, go live. But the goal is reversed. An independent has no product to keep: they deliver portable building blocks to you (Supabase, Cloudflare, interchangeable models), transfer ownership to you, and make you free to switch providers whenever you want.

What to choose?

If you want the speed of a vendor's already-proven product and independence isn't a priority, the vendor FDE is legitimate. If you want to control your costs, keep your data and retain the freedom to switch providers over the medium term, the independent integration engineer is the alternative.
